Project Management & Consulting

Commissioning Project Management and Consulting

Commissioning is where a project's separate work fronts meet: engineering, procurement, construction and operations all converge on the same systems, in the same weeks, under the same schedule. Managing that convergence is the work. Volantis Group provides project management and consulting for commissioning and pre-commissioning scopes, aligning scope, schedule and resources, and coordinating the disciplines that have to move together.

The approach rests on three commitments: scope, schedule and resources kept in balance from day one; risks identified and mitigated before they affect the project; and communication that is consistent and transparent enough that clients never have to ask where things stand. Consulting engagements run alongside it, for clients who have a project team and need expertise rather than another layer of management.

What We Manage

On a commissioning scope the coordination load falls across several fronts at once:

Schedule

Critical path activities, sequencing between systems, and contingency for the delays that industrial commissioning scopes reliably produce.

Multiple Contractors

Interface management between contractors, each with their own scope, schedule and readiness criteria for the systems they hand over.

Risk

Potential roadblocks identified early, with mitigation planned before they become schedule or cost events rather than after.

Quality and Safety

Quality standards and safety protocols held across every discipline on site, including the contractors not managed directly.

How a Managed Scope Runs

The foundation is laid long before equipment arrives on site.

1. Define the scope

Clear project boundaries, defined deliverables and realistic timelines, built from an analysis of what the project actually requires rather than what the schedule assumes. Scope creep starts with a scope nobody wrote down.

2. Plan and align

Scope, schedule and resources are balanced against each other, critical path activities identified, and contingency planned for the challenges an industrial commissioning scope can be expected to produce.

3. Coordinate delivery

Engineering teams producing procedures and specifications, procurement sourcing equipment and materials, field technicians executing testing, and QA personnel verifying compliance are coordinated as one scope, with communication on a fixed cadence.

4. Drive to closeout

Execution is tracked against the plan through to turnover, so the systems are handed over complete rather than nearly complete.

Project Management or Consulting

Some clients want the scope managed. Others have the team and want the expertise:

Managed delivery

VGI runs the commissioning scope end to end, coordinating disciplines and contractors and reporting against the plan.

Consulting alongside your team

Our consultants work as an extension of your project team, advising at the stage you need it rather than replacing anyone.

Troubleshooting a running project

For projects already in difficulty, an assessment of where the scope, schedule or resources have come apart, and what to do about it.

Optimising processes

Review of existing plans and procedures to reduce risk and improve performance, including procedure development where documentation is the constraint.

Why Volantis Group

  • Scope, schedule, resources Aligned from day one rather than reconciled after the first slip
  • Multi-contractor coordination Interfaces managed across contractors, not just within our own scope
  • Risk identified early Roadblocks anticipated and mitigated before they reach the schedule
  • Transparent communication Consistent reporting, so project status is never a question
  • Technical depth behind the management The same firm can execute the work it is managing
  • Zero-incident safety culture Safety performance measured across every discipline on site

Volantis Group has managed and delivered scopes across power, utility, process piping, oil and gas, and mission critical projects, most recently a hyperscale data center in Red Oak, Texas.
